CB Insights has studied over 400 startup failures since 2014, and the same cause of death keeps sitting at the top of the list. Their 2024 analysis of 431 dead VC-backed companies found that 43% failed from poor product-market fit. Not bad code. Not running out of money. The pattern is always the same: idea, excitement, hire developers, spend $30K–$60K, launch to silence.
Why does "I talked to people" almost never count as validation?
Most founders don't skip customer conversations. They have plenty of them. The problem is those conversations cost the other person nothing. No money on the table. No time commitment. No reputation at stake. A friend says "yeah, I'd totally use that," and the founder hears demand. What actually happened is someone being polite. Free encouragement feels like validation, but it's worthless as a signal because nobody had to give up anything to say it.
Rob Fitzpatrick wrote an entire book about this. In The Mom Test, he argues that when you pitch your idea, people say nice things. They're not lying. They're just being kind. And kindness is free. The founder walks away with twenty "oh that's so cool" reactions, none of which came with a credit card number, a calendar hold, or even a willingness to forward an intro. But twenty yeses feel like a green light. So the founder spends $30K–$60K building.
The CB Insights data confirms this at scale. "Poor product-market fit" doesn't mean founders had zero conversations. It means the conversations didn't carry any currency. Currency means something the other person wouldn't give up unless they genuinely cared: their time (a 45-minute deep-dive, not a quick chat), their money (a deposit, a pre-order, a paid pilot), or their reputation (introducing you to their boss, recommending you to a peer). When none of those are present, you're collecting compliments, not evidence.
Teresa Torres makes a similar point in Continuous Discovery Habits: most of our assumptions feel validated because we unconsciously design conversations to confirm them. The fix isn't more conversations. It's harder conversations, where the other person has to put something real on the line before you count their answer.
What does "evidence before code" actually look like?
Evidence before code means testing your riskiest assumptions with real customer behavior, not opinions, not surveys, not friend feedback, before writing a single line of software. This typically takes one to two weeks, costs almost nothing, and produces a clear build, kill, or pivot decision backed by actual market signals rather than gut feeling.
The founders who got this right are famous precisely because the approach is so rare. Drew Houston had a working Dropbox prototype, but it was Windows-only and nowhere near ready for a public launch. Instead of building the full product, he recorded a short demo video showing how it would work and posted it to Digg with insider jokes for the tech community. The beta waitlist jumped from 5,000 to 75,000 in a single day. That signal justified building the real thing. Nick Swinmurn tested Zappos by photographing shoes in local stores and listing them online. When someone ordered, he bought the shoes at retail and shipped them at a loss. Ugly economics, but it proved demand before a dollar went into inventory systems.
You don't need to be Dropbox. Here's the sequence at a practical level.
Identify your riskiest assumption. Every startup idea rests on a stack of beliefs. "Restaurant owners will pay $200/month for this." "Parents will switch from spreadsheets to an app." "Small businesses can't find a good option for X." Write all of them down. Then pick the one that, if false, kills the entire idea. That's where you start.
Talk to ten people who match your ideal customer. Don't pitch. You're not selling. You're investigating. Ask how they handle the problem today. Ask what they've tried. Ask what it costs them in time, money, or frustration. If you hear "yeah, it's annoying but I've got a workaround," that's a signal. If you hear "I've been looking for something and nothing works," that's a different signal entirely. The distinction between mild inconvenience and hair-on-fire problem is the distinction between a product nobody pays for and a product that sells itself.
Map the money. Where does your target customer's budget currently go? If they're paying $500/month for a clunky tool, you have pricing intel and a switching story. If they're paying nothing and using a spreadsheet, you need to ask harder questions about willingness to pay.
Sketch the smallest thing that tests demand. Not a wireframe. Not a prototype. A landing page with a "Join Waitlist" button. A concierge version where you do the work manually for five customers. A pre-sale with a clear refund policy. Whatever forces real behavior (email signups, deposits, time commitments) instead of hypothetical enthusiasm.
Marty Cagan's four product risks (value, usability, feasibility, and viability) give you a clean framework for which assumptions to test first. Most founders jump to feasibility ("can we build it?") when the real risk is value ("does anyone want it?").
How much does it really cost to build the wrong thing?
The average cost to build an MVP through a development agency ranges from $25K to $75K, depending on complexity, and takes three to six months to ship. But the sticker price is the smallest part of the real cost. The true expense of building the wrong thing includes the founder's time (three to six months of full-time work), the opportunity cost of not testing adjacent ideas, the emotional cost of a failed launch, and (most overlooked) the runway it burns that could have funded the right product.
Let's put numbers on it. Say you're a non-technical founder with $150K in savings or pre-seed funding. You spend $40K and four months on an MVP. It launches. Thirty people sign up. Five stick around. None pay. You now have $110K, four months less runway, and a codebase that may or may not be salvageable for whatever you build next.
Now rewind. You spend two weeks and $0 doing customer discovery. You learn that the problem you're solving is real but your target segment (small restaurants) already has a "good enough" tool they're locked into with annual contracts. You pivot one segment over to catering companies, who have the same pain but no existing tool. You run a concierge test with three catering companies, manually delivering the service your software would automate. Two of them offer to pay you monthly to keep doing it.
Same founder. Same insight. Wildly different outcomes. The only variable was the order: evidence first, or code first.
Quibi is the extreme version of this lesson. Jeffrey Katzenberg and Meg Whitman raised $1.75 billion for a short-form mobile video platform. The product was polished. The tech worked. The content was expensive and professionally produced. It shut down six months after launch. The core assumption, that people would pay $5/month for short videos on their phone, was never tested against real behavior. YouTube and TikTok already existed, were free, and were good enough. A $0 landing page experiment could have surfaced that signal before a single episode was filmed.
This is why startups fail before launch. Not because the code breaks. Because the code solves a problem no one will pay to fix.
Is there a cheaper path from idea to first revenue?
The cheapest path from startup idea to first revenue is not building less software. It's building the right software later. This means compressing the riskiest phase (problem validation and demand testing) into days instead of months, so that when you do start building, every dollar goes toward something a paying customer has already told you they want.

First, write down the three biggest assumptions behind your idea. Not features. Assumptions. "Corporate HR teams will pay $300/month for this." "Freelancers check this type of tool daily." "There's no existing product that does X well enough."
Second, find five people who match your ideal customer and have a 20-minute conversation. Don't pitch. Don't show a mockup. Just ask: "How do you deal with [problem] today? What have you tried? What's it costing you?" Take notes on what they do, not what they say they'd do.
Third, Google the problem as if you were the customer. Search what they'd search. Find what they'd find. If a $19/month tool already does 70% of what you're planning, that's not a death sentence, but it changes your entire strategy, and you need to know before you build.
If you do those three things and the signals are strong (real pain, real spending, a gap in the market) then build. Build fast, build small, and build for the five customers who told you they'd pay. That's how you get to first revenue without the $40K detour.
If the signals are weak, you just saved yourself months and tens of thousands of dollars. That's not failure. That's the most capital-efficient decision you'll make as a founder.
The research keeps saying the same thing. The books keep saying the same thing. Fitzpatrick, Cagan, Torres, and a hundred postmortem analyses all point to the same conclusion: the founders who win aren't luckier or more talented. They just ask harder questions earlier. The best time to find out your idea won't work is before you've spent anything on it. The second best time is today.
